R154 discontinued parts Input Shaft and Counter Gear

I bought a '91 R154 on craigslist and the input gear / 4th and 4th on the counter gear are trashed.
I am sad to find that these parts are not made and CANNOT be found anywhere.

It's especially annoying because the R154 and AX15 are very similar yet the AX15 has been reissued and you can buy a replacement for any part while the R154 has no parts available and has not been reissued. Below you can see these two wearing each other's bellhousings. The input shafts are almost the same length too.

It's also kinda sad to go through the work of retrofitting a transmission into your hot rod that has no parts being made for it.

What would it take to get someone to make parts for these again?
I already called Midwest Trans, Aisin L.A., OMIX, every Toyota parts dealer etc.


If you're wondering, I put the R154 gears into the AX15 2WD case and into my AMC Hornet with a Jeep 4.0L bellhousing.  :driving:
Now I want to make more of them for AMC people but if I can't find parts for the R154, it's hard to sell it as a better alternative to the T-5, which is pretty much the only other option under $3000 for AMC

That's me selling the leftover parts from the hybrid trans I made  :biggthumpup:
The most common wear point is the input/4th because it's the main drive gear. Once the input bearing starts to go, I think it takes the input gear with it.
So if you lose those, you're screwed because it's rare that you find one for parts that had something else go wrong.

The R154 has it's own gear ratios and input shaft.
The gear on the R154 input is 34 teeth while the AX15 R150 R151 is 29 teeth
The counter gear is also unique to the R154.
I will try All State Gear tomorrow.

The Toyota dealers all seem to use 1 or 2 different website templates (sorta like the forums...)
It's pretty annoying because ALL of the Toyota parts dealers will let you buy them online but NO ONE has them.
I even tried some Japanese Toyota dealers who had a different website template but would still let you add the nonexistent parts to your cart

This transmission was used until 2004 in Japan. They probably stopped making the parts because they weren't getting enough orders but it has had a resurgence in popularity so stock is bought out everywhere and prices are getting silly.

Called All State Gear and they don't have anything for the R154.
I've been stonewalled on every conceivable source.
I'm starting to think about investing in reproduction of these parts as I'm sure they would sell

I just bought a 5th gear set for my r150f that was stock in an r452.
I know this is an older thread, but if you are still having issues you could try the place I ordered my gears from.

You can find the toyota part number, and then see if the amayama.com site can get that toyota part number.
Here are the part numbers that I found:
334210W060 <-counter gear(Not sure if you can pull gears off it)
33035-0W010 <-4th gear

I don't know if those are the right parts for you, but should get you going in the right direction.
It will take a couple weeks to get the parts, but it could be a solution for you.
