Adapt R154 to Jeep? Tech nerd question

Hi I've been reading a lot about this...
I have a '72 Jeep engine with a '92 2wd AX15. They bolt together fine with a Jeep 4.0L bellhousing. (I chose a '93+ bellhousing and bearing retainer to convert to external slave cylinder.) I also picked up an R154 for cheap. It's going into an AMC Hornet so I'd like to use the R154 gears in the AX15 and I thought this might be possible since they are very similar. The gear box housing and bellhousing bolt pattern part of them is the same. I have read about crazy combinations of different Toyota and Jeep transmissions and transfer cases and got inspired to make a Frankenstein transmission myself.

The simplest thing would be to put the AX15 input shaft onto the R154 gearbox. Unfortunately, although the AX15 can swap input shafts with the R150, it can't swap input shafts with the R154 because it has a different gear attached (34 tooth instead of 29).

I was lucky enough to score the AX15 and R154 separately for $100 each so paying some money making them work together makes sense. I could also set up a T5 but that'd be around $1000. I think it'd be really cool to have an R154 in my AMC if at all possible. Thanks!

This thing might work. It's a pilot bushing that's 1.5" long, about 1" around, and has a place for the R series tip:

The R154 input shaft is 7.25" and the AX15 7.875", so it's only short by 5/8".
Hopefully the R154 input shaft splines safely fit into the clutch disc when using an AX15 bellhousing. Looks like the input splines are in the same place [not my transmissions - my AX15 is 2wd]:

The opening in the crank is around 1"... apparently 1.057" versus 1.09" for the above unit. So that's basically 1/32nd" off the diameter going in the crank end... 1/64" off each side. Maybe do-able by lathe or just putting it in the freezer overnight.
Now I just need the flywheel disc. Jeep 4.0L is 10.4" or 10.5"
I checked my pressure plate and clutch disc for the AX15 and it won't take anything bigger than 10.5" so I'll be looking at 21 spline toyota clutch discs that are 267mm or less. There is a 10.87" Tacoma clutch disc that could be ground down in a pinch. But there is a McLeod clutch disc for this specific purpose! McLeod #716105

These are just ballpark parts and I don't know if anything will work until I try to jam it together...

I got a good feelin' about this! I'll double check some measurements tomorrow...

Now for the BONUS QUESTION:
Can I put the AX15 tailhousing on the R154? I'd really like to leave the shifter where it is on the AX15.
