Always the 1st, easiest, cheapest with any toy tranny with a shift seat is to pull the shifter and see if that shift seat is still there.  If that's torn apart or missing, it can cause awful shifting.

Good advice!  I forgot to say that I've replaced the seat when I did the swap.  My bad.
